  大多的农资店经销商是夫妻店,女看家,男主外。做到年销售千万了仍然是光杆司令,多年止步不前,每年勉强维持固有的销售,再很难出现增长。新时期的农资店经销商要做大做强应该做好如下工作。
  
  善于谋势
  
  强者没有强大到不可被战胜;弱者没有弱小到不能参与竞争。强和弱之间,泾渭并不那么分明。再强的强者也都有其弱点,因为这个弱点,强,转瞬间可以变成弱;再弱的弱者都有其强项,因为这个强项,弱,在转瞬间也可以变成强。

  一个能够做大做强并在当地有一定影响力的农资经销商其眼界绝对不是一般的普通化肥经销商、农药、种子可比,他会对自己设置一些跳得起够得着的目标,并且每年都能带领自己的团队实现目标。但绝大多数的农资经销商都是抱着吃饭的心态在做市场,觉得自己能够有口饭吃,过得比一般人要好就心满意足了,这种小农思想恰恰成了阻碍农资经销商做大做强最大的绊脚石。让我们看看全国做得比较有名气、有实力的农资经销商哪一个不是胸怀鸿鹄之志才有今日之成就?
  
  短线是银 长线是金
  
  真正能够长年累月发展下去并每年进步的农资经销商手上都握有经销5年以上的品牌,而那些流星经销商往往是一些短线炒手,随着产品红火几个月或一年后也跟着销声匿迹。这个经销商做得越大,手中握有的这种品牌就越多,尤其是那些行业前三甲的品牌基本上每个行业他都会选择一个。做大做强的经销商不会轻易为自己的产品变心,更不会被那些杂牌子蛊惑自己的军心,一般情况下做得稍微大一点或比较强势的品牌都不允许自己的经销商同时经销两个实力相当的竞争品牌,要求专业,这也是一般的大经销商为什么只在行业里面做一个强势品牌的主要原因。

  在这种情况下就很考验经销商的眼光和选择能力了,如果对行业不熟悉、不了解,很可能就不能够与厂家共同发展了。但也有这样的大经销商因为这种选择而放弃了一些新兴的成长品牌的机会,给自己的未来发展增加了一些强劲的对手。
  
  众人拾柴火焰高
  
  许多农资经销商在跟厂家谈政策时一开口就是你支持多少业务员给我?好像不支持业务员这个生意就没办法做了一样,这样的农资经销商能够做大那就是怪事了。厂家支持的业务员只是起到一个协销作用,真正主导这个市场的应该是经销商的业务团队,如果经销商没有自己的业务团队掌控这个市场,厂家的业务员一旦掌控好这个市场,就会让经销商成为砧板上的肉,那时后悔也来不及了。而且厂家的业务人员是根据市场需要会经常调换的,如果来一个新人刚刚混熟悉市场,又被厂家换去别的市场,估计这个市场估计也会瘫痪。

  理性扩张 该出手时当仁不让
  
  不要害怕尝试,尤其是有些积累的经销商开农资店。如果想做大就要投入一些风险资金进行合理扩张,要不你的发展肯定有局限。以化肥为例,经销商在区域市场做到一定规模后可以考虑开办一些农资连锁超市,既可以扩充自己的实际销售,提升销量,还可以通过这种化肥连锁店更直观地与农民面对面的沟通。也可以考虑与种子、农药的一些品牌合作,做到一站式的服务销售体系。只要有较好的品牌基础和品牌沉淀,我们借用自己已有的网络进行推广,就一定会获取更丰厚的利润。
  
  启用项目制
  
  一般来说,农资经销商手里的品牌至少有3—5个,很少有农资经销商为了推广某个品牌或者某个新品成立单独的项目部来运作。导入项目制是为了打破常规部门不愿意推新品的尴尬,让新品进入成长的快车道,一旦推广成功再整合进常规部门。导入项目制还有一个好处就是让经销商对应厂家的资源,让来自厂家的支持集中在项目组身上使用,以免造成分散,失去了费用投放的威力。经销商打造成功的新品越多,对市场上网络商的影响力就越大,对厂家的吸引也越大,争取的费用就越多,市场也会走入一个良性循环。//了解更多请到

  不是只有厂家才需要请外脑,想做大的农资经销商同样需要外脑的支持。厂家请外脑是为了帮助厂家洗掉脑袋中对自己不利的东西,经销商请外脑是为了帮助自己得到切实的提升,站在行业的高度去发展壮大自己,少走一点弯路。另外,能够做到一定规模的农资经销商,还总是由家族管理往往会闹出很多“毛病”,这个时候请一些懂管理与营销的专家来为员工做一些培训,利用先进的管理与营销知识指导员工去解决一些工作上存在的陋习。同时,员工的层次不同,聘请专家为员工培训可以很好地提高员工的理论与实践水平。在员工不断快速成长的同时,有利于把自己经营的公司进一步做大。

  核心终端,许多其他品牌的经销商也在虎视眈眈。真正能够在核心分销商面前说得起话的农资经销商,对他们的掌控才算小有成就。对核心终端最有效的掌控就是让跟随你的零售终端每年都能够在产品身上赚取比其他同类竞品更多的利润,而且随着你的发展,他们每年也有一个大的提升和发展,到后来,只要你说他们不要卖某个产品了,他们都愿意听你的,形成市场壁垒,对核心终端的掌控就算到家了。

农资批发市场

中国农资行业市场现状分析 在农业现代化进程已经结束、寡占格局已经形成的发达国家中,仍不乏通过产品扩张、区域扩张实现成长战胜周期的农资企业。相较之下,

尽管中国农资行业普及率、集中度尚有较大提升空间,却依然呈现出相对显著的周期波动特征。究其原因,分散的下游格局压制了行业成长属性。

农资,即农用物资,指农业生产过程中所需物质资料,包括种子、饲料、农机、化肥、农药等。农资行业上游为大宗原料,下游为农产品,大宗原料价格周期、下游农产品生产周期、以及农资行业自身投资回报周期等因素,导致农资行业本身具备一定周期特征。

参考发达国家,农资行业普遍呈寡头垄断格局。这一方面是因为农资产品技术含量较高,高额的研发投入需求使得行业具备规模经济特征;另一方面,行业上游为大宗原材料,通过规模采购进一步降低成本,实现产销良性循环,强者恒强。

尽管农资行业具备一定周期特征,在农业现代化进程已结束、寡占格局已形成的发达国家中,仍不乏收入、利润持续增长的农资行业龙头公司。

中国是世界农业大国之一,各农资子行业市场规模总计约两千亿元以上。同时,中国农业

现代化进程起步较晚,相对国外发达国家,各农资子行业的普及率相对不足、集中度相对较低,行业龙头的成长空间较大。

种子:约500亿元市场空间,

饲料:约8000亿元市场空间,

农机:约3000亿元市场空间,

化肥:约7000亿元市场空间,

农药:约1000亿元市场空间,

中国农药企业再发展过程中还面临如下困境:

(一) 市场拓展乏力

首先,制造商研发能力弱,企业规模小,复配能力强,市场开发能力弱。

企业有好的产品,为何也不能占有较大的市场份额?为何产品在甲地成功,在乙地却失败。不知道市场什么产品好销?某地需要何种农药?竞争对手采用了怎样新的营销方式?准经销商的信誉如何?对于这些企业必须了解的情况,由于企业资讯力的缺乏,一无所知或者知之甚少。必然会直接导致市场开拓的失败和经销商选择的错误。失败给企业造成损失后,使企业越发缩手缩脚,举步维艰。市场开拓乏力也就毫不足怪。

(二)市场窜货严重:

主要表现如下:有的经销商配货销售,实行拉郎配,不在意价格差,甚至高价进低价出,以带动其它品牌农药的销售; 有的厂家在同一区域只设一个经销点,非网点单位不供货,一旦网点销售形势看好,非网点单位为了生存,从外地购买带货销售或换货,而厂家对同一地区的网点单位与非网点单位的关系协调不力; 营销网络中的经销商低价倾销过期或者即将过期产品,扰乱了价格体系;有的经销商将假冒伪劣产品与正规渠道的产品混在一起销售,掠夺合法产品的市场份额,或者直接以低于市场价的价格进行倾销,打击了其它经销商对品牌的信心。

(三)销售问题:

1、发货不畅,回款率低:由于缺乏必要的内部管理和外部制约,结果销售越多,反而赚钱更少,企业到年底赚了一大堆库存。回款率低,使应收款居高不下。

2、销售费用过大:缺乏必要的预算系统,使得差旅费、电话费、招待费、运输费用、广告费用不能有效控制。导致企业销售费用过大,使得利润降低,乃至亏损,造成越卖越赔的被动局面。

3、销售业绩下滑:企业在销售手段上以人员推销为主,销售结果不如人意。在消费者方面,农民用药水平不高,企业缺乏必要的宣传和引导,使得销售业绩逐步下滑。企业产品,在质量,功效和性能上,没有自己的优势。缺乏产品系列,无市场所需的新产品,自然使销售迟缓乃至下滑。由于市场淡旺季节性明显,市场操作难度大,都直接导致了业绩下滑。

4、渠道关系:销售渠道是指使企业的产品和服务,被顺利地传递到使用者和消费者的相互联系的组织和经营机构。包括企业自设的销售机构,批发商、代理商、中介机构和零售商等。

传统的农药销售渠道呈金字塔形的体制。其组成结构是金字塔形。即总经销商(总代理)→二级经销商→三级经销商→零售商→消费者。产品由高级向低级,逐层流动,最终通过零售门店把产品分配到消费者手中。这种销售渠道的最大的弊端在于:渠道过长,环节过多,有效地控制销售渠道成员困难。

5、品牌缺乏:所谓品牌是指忠诚度,知名度,美誉度,满意度都很好的产品和企业,

具有品牌的产品,成为消费者的首选。农药企业走品牌经营的不多。行业内"作企业"的多,"作产品"的,作"品牌"的少,至今还鲜见具有全国性,影响力强的知名品牌。我们认为品牌和短期效益产生矛盾时应以品牌经营为重心,获取长期利润。

(四) 产品问题:

1、产品结构失衡,同质化严重:杀虫剂多,杀菌剂,除草剂少;仿制农药多,创制农药少,缺乏新产品开发;复配农药多,原药开发少;兼治农药多,专用农药少;

2、产品外观包装同质化严重

(五) 管理问题

1、制度管理之粗放,以“人治”为主,缺乏成熟的管理制度。人员管理、团队管理、客户管理问题百出,漏洞不断,无法保证企业持续健康稳步地发展,严重的甚至导致企业危机重重。

2、人员和团队管理:人员管理困难,未做到人员管理的精耕细作。销售人员的整体素质和营销水平不高。表现为:销售人员产品知识、植保知识不够,营销水平不高,业务人员的积极性未调动起来,人员流失严重。

3、客户管理:经销商的开发和管理无章可循,导致销售网络分散化,加之对客户的服务力不够,使得客户忠诚度不高,直接或间接导致退货增加和回款困难。

现在农资的经营状况是“大系统、小企业”形式。企业规模普遍不大,不能形成规模效益,且企业的管理水平有待提高,管理方式和管理手段需要改变。当前我国农资市场存在三大问题。

1、农资产能过剩。由于我国开放市场后,生产商竭尽所能生产农资产品;有些年份,农资产品利润高,许多企业也转行生产农资,导致我国现存大量农资,国内需求低于生产,导致供过于求的局面。在这种情况下,当行情好时,企业会不约而同地提高装置运转率,增加市场供应,打压价格下行;当需求萎缩时,企业只好被动地降低开工率,最大限度地减少损失。出现这种局面,极大限制了经销商的推广,降低了他们的利润,也影响整个行业的发展。

2、市场秩序不规范。在向社会主义市场经济体制转轨的过程中,农业生产资料市场难免会出现种种不规范的现象。如经营中不讲信誉、不守合同,任意拖欠货款形成“三角债”;以地方保护主义的手段搞市场封锁或以邻为壑;为牟取暴利或者是囤集居奇、哄抬价格,或者是低价倾销进行恶性竞争;某些经营者甚至不惜以假冒伪劣商品坑农害农。我国经济运行中“一管就死、一放就乱”的特殊现象,在农业生产资料经营中特别值得关注。

3、恶性竞争。经销商以价格我主要竞争手段拉拢顾客。互相压价,有的经销商宁可赔钱销售,赊销的情形自然不可避免,这些情况使得从批发商到零售商的利润都越来越薄。商商之间的竞争使得产品价格一降再降,经销商无利可谈,反过来向生产厂索要利润,迫使生产厂又降价,从而进入一种恶性循环状态。近两年“互联网+农业”模式的兴起,以村淘、农夫社为代表的农资电商的起步,给农资带来新的营销渠道;但是不从根本上解决问题单单以价格战恶性竞争,电商将成为商家们角逐的下一个红海。

还有现在国家对环境的重视,会造成化工企业三废处理成本增加,化工原料涨价,导致农资商品价格大幅上涨,而农产品价格涨幅滞后,在一定程度上影响了农民的需求和购买力。老的农资产品价格低廉,依然是农民的首选;新产品价格较高,农民购买有限,使得对环境有益、生态安全的农资产品推广受到一定程度的限制。
